Every ISO SaaS I've audited from the outside — and I've audited dozens — was built to store compliance data. Documents in a library. Risks in a register. CAPAs in a table. Audits in a queue. Everything sits in its own silo. Ask any of them "are we ready for audit Tuesday?" and the honest answer is: I don't know, let me open five modules and check.
That's the problem PICMS was designed to solve from the first line of code — but it took us until 2026 to have the AI substrate to solve it properly. The parts we needed:

Ask the Master Agent "what are my compliance gaps?" and it doesn't guess — it delegates to Gap Analysis, gets the answer, and comes back with a "🎯 Asked Gap Analysis Agent" chip and a link to the clause tree. Ask it "the fire door in 14 Elm Road is damaged" and it routes to Hazard Guardian, which starts an incident, links to your Building Safety Act evidence, and drafts the CAPA.
Every interaction gets logged. Every AI decision is traceable back to the exact model call, the exact prompt, and the exact evidence it saw. When your external auditor asks "how did you decide this control was in place?", the answer is a link.
Autonomy on a dial: the Trust Ladder
The word "autonomous" is doing dangerous work in the compliance market right now. Vendors are shipping "self-driving compliance" that turns out to be a chatbot with a subscription page. Auditors are pushing back — because if the AI decided something and the human can't explain why, that's a control failure by ISO 42001 standards.
We took a different position. PICMS has three modes:
- Off — Chat only. Master Agent answers, deep-links, drafts nothing without asking. Perfect for consultants who want AI as a thinking partner.
- Assisted — You approve. Master Agent proposes: CAPAs from gaps, documents mapped to clauses, remediation suggestions. Nothing writes without your click.
- Full — Wake me if it's serious. Master Agent acts on routine work — filing evidence, drafting CAPAs on new regulations, closing straightforward tasks — and escalates only what needs judgement. Weekly digest replaces daily driving.
Every AI action logs to ai_audit_logs — exportable, HMAC-signed, ISO 42001 A.6.2.8 compliant. When an auditor asks "why did the AI classify this as a non-conformity?", you show them the audit trail. When they ask "who approved the CAPA?", the answer is "the AI drafted, Sarah reviewed, Jenny signed off — here's the timestamp and the reasoning."
Autonomy without an audit trail is a liability. Autonomy with one is a compounding time-saver. We picked the compounding one.
Vertical moats: what you can't build in a weekend with Claude Code
Anyone with an Anthropic API key can now ship "upload documents → AI maps to ISO clauses" — the code is a weekend of work. What isn't a weekend of work: sector-specific compliance knowledge. That's where our industry packs live, and where nothing else in the market comes close.
Commercial Diving (£199 – £449/month)
The only UK platform built for IMCA D040 / DWR 1997 / ACoP L104 alignment. Plant registers, cert tracking, diver medicals, per-item evidence attachments, D011-format HSE evidence pack export. Used by inshore, inland-civils and offshore-support contractors. Nobody else touches this — because you need actual diving-industry expertise to build it, not just an LLM.
Social Housing (£149/month)
Awaab's Law statutory-clock tracker (24h emergency / 14d significant / non-significant). All 22 Tenant Satisfaction Measures with RSH-format CSV export. AI-drafted Annual Report to Residents. Housing Ombudsman Complaint Handling Code self-assessment. Building Safety Act safety cases. Nobody else combines all of these — because the Social Housing (Regulation) Act 2023 is 18 months old and most competitors are still adding it to their roadmap.
Construction, healthcare and security packs are equivalently deep. The pattern is the same: ship the expertise, not just the AI.
What's next
The Copilot Panel — a full dashboard tile that replaces the floating chat bubble with a proper autonomy control surface — ships next. Then a "For your review" queue where every autonomous action shows up for one-click approve/reject/discuss.
